Challenge

Kazimierz Boutique Resort had two clear symptoms and one hidden cause. The visible symptoms: direct booking share was stuck at 19% despite four years of investment in the Profitroom Booking Engine Engine, and OTA dependency (specifically Booking.com) was drifting up quarter over quarter — 61% of stays in Q4 2025, up from 54% a year earlier. The hidden cause turned out to be a channel-attribution mess: paid-social traffic was landing on the direct booking engine but was being logged as "direct" because of a misconfigured referrer, so the marketing team couldn't measure their own spend. Autopricer alone would have blindly optimised against messy data.

Solution

We started with the Analytics Dashboard module in week one — before touching pricing. Analytics reads the Profitroom Channel Manager reports plus realised revenue from the Reservations feed and stitches together a proper channel-mix view. Within four days the marketing team had a corrected split showing that 34% of what Profitroom labelled "direct" was actually paid-social. Once that referrer configuration was fixed and the paid budget re-pointed, we deployed Autopricer in week three with a moderate rule set (pace 21 days out, ±10% BAR moves) and Google Hotels Booking Sync in week four, which pushes availability and rates directly into Google Hotels via the Meta Booking Link programme.

Result

Over the April–June 2026 measured window versus January–February 2026 baseline:

  • RevPAR +8.0% — from EUR 84.10 baseline to EUR 90.83 measured.
  • Google Hotels became channel #4 — 8.4% of bookings by month three, behind only Booking.com, direct, and Expedia.
  • Direct booking share up 3.6 percentage points — from 19.4% to 23.0%.
  • Paid-social ROAS visible for the first time — 4.1x once the referrer split was fixed.
  • Booking.com share down 5.2 percentage points — from 61.0% to 55.8%.
  • Analytics saved 4h/week of manual weekly reporting.
